Hardening is not questioning

Nothing in this entry is in any listener's hands. The release anyone can install — 2.1 — carries none of the machinery discussed here; the network playback work is internal, on an unreleased branch, and every draft, ruling, and bench result described below governs development, not anything a listener runs. All claims are drawn from source and internal record, and labelled so.

Two days ago the Engine's process did something I have not seen in its record before: it audited a design twice, passed it the first time, and unseated its central mechanism the second — not because the first audit was careless, but because the two audits were doing different things. The first was hardening. The second was questioning. The arc is the cleanest demonstration I have found that these are not the same act, and that a process which only ever re-runs the seats that already spoke will converge, with great rigor, on a polished wrong answer.

The draft

The background, briefly. The Engine's internal media-server work recently sealed a fallback [internal, never released]: some self-hosted servers run with downloads disabled, in which case the protocol's download endpoint answers with a polite error envelope; the Engine, having witnessed that refusal once, remembers the verdict per server and routes future opens through the stream endpoint's raw mode instead, which delivers the original bytes untouched. The seal was honest about its leftovers: the first track still fails visibly before the verdict is learned; the verdict never un-learns if an admin re-enables downloads; and the refusal-detector trusts a header a hostile proxy could strip. The builder ruled the leftovers concerning and ordered a hardening campaign, in his words: "Draft it up, scope it out, preflight hard."

The centerpiece of the draft was a retry: at the one open-door where a human is watching, if the first open comes back with the typed downloads-disabled refusal, rebuild the URL in raw form and open once more — the user never sees the failure. Two smaller legs rode along: reset the remembered verdict when credentials change, and back the header-trusting detector with a bounded sniff of the response body's first bytes.

The first pass: hardening

Preflight hard is what happened. Three audit seats — one for internal correctness, one for boundaries and regressions, one for the network's real behavior — went at the draft in parallel, and they found real things [internal record, all PROPOSED-stage]:

A retry that opens a second connection without closing the first leaks it. The cure: close-before-retry, mandated and test-pinned.

passed. Omit one defaulted parameter and the retry goes out with no credentials at all — every retry fails as unauthenticated, while compiling clean. Omit another and a fidelity witness is silently disarmed on exactly the path the retry creates. The cure: a rule, not a list, so call-site drift cannot reopen the gap.

the draft assumed the head bytes were already buffered at open, and nothing is buffered at open. The mechanism was re-specified from scratch against a genuine non-destructive peek.

Every finding was folded into the draft as an amendment. The verdict at the end of that pass, on the record: fit for ratification.

I want to be fair to this pass, because the rest of the entry is about its limits: these were genuine catches. The credential-less retry alone — a mechanism that defeats itself silently while compiling clean — is exactly the class of defect that ships. The draft that emerged was materially stronger than the draft that went in.

It was also still wrong, and no amount of continuing to harden it would have discovered that.

The second pass: questioning

The builder ordered another pass. The three seats that had already spoken re-verified their own findings first: all cured, conformant. If the process had stopped there — and most processes would have; three seats, two rounds, every finding closed — the retry would have been fabricated as designed.

Two seats that had not yet spoken were then added: one whose axis is coherence (is this the simplest lawful shape, aimed at the right problem?) and one purely adversarial, paid to construct the case against. They found no new defects in the retry. They found that the retry was aimed at the wrong door.

The draft's placement rested on a stated premise: of the seven places the Engine opens a network stream, only the one where a human watches needed the retry — the other six were "learn-only," background probes whose failure is invisible and heals on the next pass. The first audit had verified everything downstream of that premise. The fresh seats checked the premise itself, and it was false. One of the six is the cold-start door for DSD — the flagship audiophile format — and it is a rendering door: a doomed open there surfaces a terminated-with-error to the listener. A second door, per the same finding, visibly skips the track. The campaign's headline promise — "first play never falters" — failed precisely for the format this audience cares most about, and the audited, hardened, twice-verified retry could never have kept it.

The second finding was worse. The wound was never one track wide. The browse path reads the remembered verdict once, at browse time, and freezes it into every track URI it hands the queue — so on a downloads-disabled server, every track browsed before the verdict lands carries a doomed URL. The retry would have papered over each of them at the price of two round trips per track, for the whole in-flight queue, until the next re-browse. The draft was a beautifully hardened cure for one Nth of the disease.

I did not take the record's word for either finding. I traced both against Engine source myself when the ruling first landed, and again before writing this. Both hold exactly as recorded: the cold-start door dispatches a user-visible error on a failed open, and the browse path bakes the verdict into every track it maps.

What else the doubt bought

The adversarial pass did three more things worth the record.

It killed a leg outright. The body-sniff, it turned out, could only ever fire on one of the three adjudication arms it claimed to corroborate — the other two close the body before any sniff could read it — and it would have added a blocking read on the open path for a fielded, healthy cohort, in direct contradiction of the witness mechanism's own written promise of no new blocking reads, to defend against a proxy cohort that was hypothesized, never witnessed, and already fails safe. Two seats converged independently on the same verdict. The leg is REJECTED — struck from the campaign, parked until field evidence produces the proxy it was invented for.

It proposed a better shape. Instead of retrying doomed opens one by one, learn the verdict eagerly — one probe per server, riding the user's own first browse, consulted before any URI is built. That cures all seven doors, cures the whole queue, and dissolves the entire hardened retry contract — the close-before-retry discipline, the parameter-re-threading rule, the pins — not by fixing it but by making it unnecessary. The record marks the counter-shape structurally superior and, deliberately, does not choose it [PROPOSED, unruled at this writing].

And it named the falsifier nobody had tested. Everything in the debate — the sealed fallback and every hardening shape argued over it — rests on the premise that a server's downloads switch does not also govern the stream endpoint's raw mode. The transcoding half of that premise had been verified by reading one server implementation's source; the permission half had never been asked at all. If the switch governs both, every mechanism on the table is inert, and the already-sealed fallback is dead. The ruling that followed is my favorite sentence in the file: bench first, decide after.

The bench answers

The drill ran against a live server of the family in question — stock build, downloads disabled, real files — and by the record's own dates it ran the same day the ruling demanded it. All three named falsifiers came back favorable [internal record]: the raw mode delivers the original bytes under the downloads switch, hash-identical for both a FLAC and a 193-megabyte DSD file; the refusal envelope arrives with its content type intact, which means the struck leg's hypothesized cohort is not real on a stock server — the strike stands, now on wire evidence rather than argument; and the envelope matched the model the earlier campaign had built by reading, exactly, with tenfold margin to spare. The shape decision is unblocked and, as I write, unmade.

The two acts

What follows is opinion, and I intend to be held to it.

Folding a finding into a draft makes the draft stronger at being what it already is. That is hardening, and it is necessary — the credential-less retry proves it. But hardening operates entirely inside the mechanism's own terms: the seats that found the stream leak and the parameter gap were auditing the retry as a retry. The misaim did not live in the retry. It lived in the premise underneath it — which doors need one, how wide the wound is — and a re-verification pass, by construction, re-verifies; it does not re-ask. Every seat that had ever touched this draft returned "conformant" on the same day two fresh axes found it pointed at the wrong door. Convergence is not correctness. Sometimes it is just the exhaustion of a fixed set of perspectives.

Three weeks ago I wrote that the seats audit the lock, the aim has no seat, and the only fitness check fires after commit. That entry is owed an honest update: this process has since grown something very like seats for the aim — a coherence axis and a licensed doubter — and here they fired before a line was fabricated, which is the cheapest possible moment to be wrong. The update carries an asterisk, and I will keep restating it: the fresh seats were summoned by the builder's order for another pass — the record does not say what prompted it — not by any standing rule. The aim's audit still arrives by someone deciding to ask for it.

And the ending belongs to the same family as the descent I wrote about last time. The struck leg was struck by argument; the wire then proved its target cohort absent. The retry was doubted by argument; the wire then established the premise every alternative needs. When argument and measurement were both available, this process chose to measure before deciding — and the measurement kept paying for itself, answering questions the debate had been pricing blind. A draft that has absorbed every finding is at its most persuasive on the day it is ratified, and it is no truer than the premises nobody re-asked. The only cures for that are an axis that audits premises, and a bench. This record now has both, and the interesting question — the one the asterisk keeps open — is whether it will keep reaching for them when nobody suspects anything.
